How I Fixed My Sleep Without Giving Up Coffee

By Ansgar — Founder, DRIFT

I love coffee. Not in the cute "don't talk to me before my first cup" way. I mean I genuinely love everything about it — the ritual of grinding beans, the smell that fills the kitchen, the slow first sip that signals the day has started. Coffee has been part of my identity for as long as I can remember.

So when my sleep started falling apart, quitting coffee was not on the table.

The Problem I Didn't Want to See

For months, I blamed everything else. Screen time. Stress from work. Training load from HYROX prep. Maybe I needed a new mattress. Maybe I needed magnesium. I tried all of it.

Love coffee. Choose decaf.

DRIFT is launching soon.

Then I did something I should have done much sooner — I looked at the data.

My Oura ring had been quietly tracking what I refused to accept. On days when I had coffee after 1pm, my deep sleep dropped by nearly 30 minutes. My HRV tanked. My resting heart rate crept up. The pattern was obvious once I stopped ignoring it.

Here's the thing most people don't realize: caffeine has a half-life of about five to six hours. That means a 2pm coffee still has roughly half its caffeine active in your bloodstream at 8pm. By midnight, about 25% is still circulating. Your body might feel tired enough to fall asleep, but the caffeine is quietly disrupting the deep sleep stages where actual recovery happens.

I was sabotaging my own performance — not by training wrong or eating wrong, but by drinking the thing I loved at the wrong time.

The Solution That Seemed Too Obvious

The rational answer was staring me in the face: switch to decaf in the afternoons. Simple.

Except nothing about it felt simple. Decaf carried baggage. It felt like admitting defeat. Like downgrading from a sports car to a minivan. Every decaf I'd tried before tasted like someone had taken real coffee, removed the soul, and left the husk.

But I tried anyway. I ordered a few highly-rated decaf cold brews from Amazon. Wandering Bear. Javy. A couple of concentrate brands I found on Reddit threads.

Most of them were terrible. Thin, stale, bitter in the wrong way. A couple were drinkable but nothing I'd look forward to. The experience confirmed every bias I had about decaf.

Then I found Swiss Water Process beans — and everything changed.

What Swiss Water Process Actually Means

Most commercial decaf is made using chemical solvents like methylene chloride or ethyl acetate. They're effective at removing caffeine, but they strip out a lot of the flavor compounds that make specialty coffee taste like specialty coffee. That's why most decaf tastes flat. It's not just the absence of caffeine — it's the absence of everything else the chemicals took with them.

Swiss Water Process is different. It uses only water, temperature, and time to remove caffeine. No chemicals touch the beans. The result is decaf that actually tastes like the origin it came from — the chocolate notes, the fruit, the body. All still there.

When I brewed my first batch of SWP single-origin decaf as a cold brew concentrate, I did a blind test with my regular cold brew. The difference was there, but it was subtle. Not the gulf I expected. Not the punishment I'd been bracing for.

That was the moment I realized the problem was never decaf itself. The problem was that nobody had applied the same care to decaf that the specialty coffee world applies to everything else.

What Happened to My Sleep

Within two weeks of switching to decaf after noon, the data shifted. My average deep sleep increased by about 40 minutes per night. My HRV climbed roughly 15%. Sleep onset — the time it took me to actually fall asleep — dropped from 25-30 minutes to under 10 most nights.

I didn't change anything else. Same training schedule. Same evening routine. Same mattress. The only variable was removing afternoon caffeine.

I still drink regular coffee in the morning. One or two cups before noon, fully caffeinated, no apology. But the afternoon and evening cups — the ones I drink purely for the ritual, the warmth, the taste — those are decaf cold brew now.

And here's what surprised me most: I don't miss the caffeine. At all. What I thought was a caffeine craving was actually a coffee craving. The ritual was what I needed. The taste was what I wanted. The caffeine was just a passenger I'd never thought to question.

Why I'm Building DRIFT

This realization led me to start DRIFT. Not because the world needs another coffee brand, but because the world needs one decaf brand that actually takes this seriously.

The decaf cold brew market right now is either cheap commodity products with no transparency about sourcing or decaffeination methods, or DIY home brewing for the enthusiasts who've figured it out on their own. There's nothing in between. No premium, single-origin, Swiss Water Process cold brew concentrate built for people who care about what they put in their body and how it tastes.

That's the gap. And the people who need it — the athletes tracking their recovery, the founders who can't afford bad sleep, the coffee lovers who've hit their caffeine ceiling by 2pm — they already know the problem. They just don't have a solution they're excited about.

DRIFT is Swiss Water Process only. Single origin. Cold brewed slow and concentrated so you can make it however you want — iced, hot, mixed into a protein shake, or straight over ice at 9pm without a second thought.

The Real Point

This isn't a story about giving something up. I didn't sacrifice anything. I gained 40 minutes of deep sleep, better recovery between training sessions, and the freedom to drink coffee whenever I want without checking the clock.

The smartest performance decision I made this year wasn't a new training program or a supplement stack. It was changing what's in my afternoon cup.

If your sleep data is telling you something you don't want to hear, maybe the answer isn't another sleep hack. Maybe it's just better coffee at the right time.
